5 Mistakes You Must Avoid When Sourcing from China

You've found a promising product on 1688.com or Alibaba, the price is unbeatable, and you can't wait to place your first order. Stop! Before you fall into the typical traps that have cost thousands of e-commerce merchants dearly, you should read this article.

As a German sourcing team with our own warehouse in Guangzhou, we see every day what mistakes merchants make – and how easily they could be avoided. Here are the five most common pitfalls and how to avoid them.

Mistake #1: Blindly Trusting the Sample

The Problem: You order a sample, it looks fantastic, and you immediately place a bulk order. Three weeks later, the shipment arrives – and the quality has nothing to do with the sample.

Why This Happens: Many suppliers send so-called "gold samples" – hand-picked specimens that don't reflect actual production quality. This isn't an exception, it's common practice. The supplier wants the order, and the sample is their business card.

How to Avoid This Mistake: Never order just a single sample. Request at least three pieces, ideally from different production batches. Pay attention to small variations between samples – they give you a realistic impression of quality fluctuations.

Even better: Have the sample checked by someone on-site who can also visit the production facility. A 10-minute video from the factory says more than ten glossy samples.

Mistake #2: Only Looking at the Unit Price

The Problem: You compare three suppliers and choose the cheapest one. In the end, you pay more than all the others – through hidden costs, rework, or complete mis-shipments.

The Hidden Cost Traps: - Packaging: "Standard packaging" often means plastic bag instead of carton - Minimum Order Quantity (MOQ): Low unit price only applies from 5,000 pieces - Shipping Weight: Product weighs more than stated → higher freight costs - Certificates: CE/REACH documents cost extra or don't exist - Payment Terms: 100% advance payment instead of 30/70 arrangement

How to Avoid This Mistake: Create a complete cost breakdown before comparing. Ask explicitly about: packaging options and their prices, actual shipping weight and dimensions, available certificates and their costs, and payment terms.

A supplier who is 10% more expensive but has all certificates and accepts 30/70 is almost always the better choice.

Mistake #3: Ordering Without Written Agreement

The Problem: You've discussed everything via WeChat, the supplier wrote "OK," and you transfer the money. Two months later, you're arguing about what was actually agreed – and you have nothing in writing.

Why This Is Dangerous: In China, the spoken (or chatted) word counts for little. What matters is the written contract. Without clear specifications, you have no basis for complaints.

How to Avoid This Mistake: Create a Purchase Order (PO) for every order with the following points:

  1. Product Specifications:: Material, dimensions, weight, color (with Pantone code)
  2. Quality Standards:: Acceptable tolerances, AQL level for sampling
  3. Packaging:: Exact description including labeling requirements
  4. Delivery Time:: Production time + shipping time listed separately
  5. Payment Terms:: Deposit, final payment, conditions for retention
  6. Complaint Procedure:: What happens with quality defects?

Have the supplier sign and stamp the PO. Only then transfer the deposit.

Mistake #4: Skipping Pre-Shipment Inspection

The Problem: Production is complete, the supplier sends photos, everything looks good. You give the green light for shipping. Four weeks later, you open the container – and 30% of the goods are defective.

The Bitter Truth: Photos from the supplier always show the best pieces. Nobody photographs the defects. And once the goods are in your country, you have hardly any negotiating leverage.

How to Avoid This Mistake: A Pre-Shipment Inspection (PSI) is not an option, but a must – at least for orders over €2,000. An independent inspector on-site checks a sample according to the AQL standard (Acceptable Quality Level).

AQL Levels Overview: - AQL 1.0 (Very strict, max. 1% defects): For electronics, medical products - AQL 2.5 (Standard, max. 2.5% defects): For consumer goods, household items - AQL 4.0 (Tolerant, max. 4% defects): For cheap mass-market items

A professional inspection costs between €150 and €300 – a fraction of what a defective shipment can cost.

Mistake #5: Wanting to Do Everything Yourself

The Problem: You spend weeks researching suppliers, ordering samples, negotiating prices – and in the end, something still goes wrong because you lack local experience.

What Many Underestimate: - Language Barrier: Google Translate isn't enough. Technical terms are mistranslated, nuances are lost. - Cultural Differences: "Yes" in China often means "I understand," not "I agree." - Time Difference: When you have an urgent question in the morning, your supplier is already asleep. - Network: Without contacts on the ground, you only find suppliers actively looking for Western customers – not necessarily the best ones.

How to Avoid This Mistake: Honestly consider where your time is best spent. If you invest 20 hours in supplier research, that's time you're not putting into marketing, product development, or customer service.

An experienced sourcing partner on-site can accomplish in two hours what takes you two weeks – and achieve better results because they speak the language, know the culture, and know which questions to ask.

Conclusion: Preparation Beats Correction

China sourcing isn't rocket science, but it requires diligence and the right processes. The five most common mistakes can be summed up in one common denominator: Too fast, too trusting, too alone.
